You may have to start from scratch and train them. Also clean the box(es) every day, 1 box per cat and 1 extra, I know 3 sounds excessive but the results are worse it. Try different litter, some cats a very picky about what type they will use.

Have you talked to your vet to make sure there are no medical issues? And you might try picking up their poop and putting it in the litter box then gently set kitty in the box, gently take his/her front paw and dig a little hole and put the poo in it and cover it.
